Your Procurement Team Should Be Creating EBITDA

For most manufacturers, procurement is transactional: orders placed, suppliers chased, prices negotiated, savings reported. Necessary, but not excellence.

Procurement sits at the intersection of enterprise value’s most important drivers. Yet leadership still typically asks one question: How much did we save

The better question: How much enterprise value did Procurement create?

A 5% price reduction looks great on a savings report until it required six months of inventory to get it. Procurement books the savings. Finance sees favorable purchase price variance. Meanwhile cash sits trapped on the balance sheet, inventory ages, demand shifts, and some of that material goes obsolete.

Did we actually create value?

Procurement excellence requires a broader definition of performance. At Mangrove, we frame it as the Procurement Value Equation©:

Margin Strategic sourcing, should-cost analysis, specification optimization, and value engineering should produce sustainable gross margin improvement; not a lower quoted price, but a lower total cost to serve.

Cash Lead times, order quantities, payment terms, and safety stock determine how much cash is trapped in inventory. Inventory is not free.

Resilience A low-cost supplier that can’t supply you isn’t valuable. Single-source dependencies, long lead times, and geographic concentration put millions in revenue at risk. Excellence means visibility to that risk before it becomes a disruption.

Quality Incoming failures, rework, downtime, and customer complaints carry real cost; cost that never shows up on a purchasing report. The cheapest component can become the plant’s most expensive one.

Growth The best suppliers extend your innovation and commercialization capability: new technology, materials, cost alternatives, faster speed-to-market. Procurement should enable growth, not just service it.

Good procurement organizations excel at one or two of these dimensions. Great ones perform across all five at once, treating the trade-offs between them, margin against cash, cost against resilience, savings against growth, striking a holistic balance across them rather than five separate initiatives.

The Infrastructure Gap

Most organizations expect strategic procurement results from transactional procurement infrastructure. You can’t demand one and enable the other.

Sustainable procurement value requires: spend analytics and KPIs, category strategy, supplier tiering and scorecards, competitive sourcing and dual-source qualification, should-cost/total-cost analysis, contract governance, P2P controls and supplier risk mapping.

These capabilities are what separate a good procurement organization from a great one: not whether it buys things well, but whether it manages a meaningful share of the company’s P&L, cash and risk.

Measuring Procurement Differently
